Hotel Linen Lead Times from China: A Stage-by-Stage Timeline

A supplier quotes 25-35 days. Twenty-five and thirty-five are not the same promise, and neither of them is the number you actually need. What you need is the date the container can be loaded, because everything after that is a sailing you can look up. The gap between a quote that lands and a quote that slips is almost never the weaving. It is one of four stages that a single range compresses into one number: material allocation, dye booking, sewing capacity and the documentation cut-off. Here is that timeline split into its stages, with the day counts our member factories work to, so you can see which stage your order will wait on.
The clock starts before the order does
The quotation clock starts when the factory confirms. Your calendar starts earlier. A sample takes 5-7 days from a complete specification, and 7-10 days the moment a shade has to be dyed or a logo embroidered, because a lab dip is a separate booking from a production dye lot. Add courier time in both directions, three to five days each way for a physical sample, and two rounds of revision quietly consume three weeks before a single metre is woven.
Buyers with a fixed opening date should treat sampling as a schedule item rather than a formality. Approve against a written spec with tolerances, not against photographs, and send your counter-sample by air. A sample approved from a photo is the most expensive kind of approval, because the argument it creates arrives after the fabric has been cut.
Where the days actually go, stage by stage
The table gives elapsed days from order confirmation for a normal-season programme: white or a stock shade, no colour added late. The stages overlap. Dyeing does not wait for the whole order to be woven, and packing runs behind inspection rather than after it. That is why the totals sit below the sum of the parts, and why a supplier who quotes you the sum of the parts is quoting a number they cannot hold.
| Milestone | Bath towels, 600 gsm | Bed linen, 300 TC | Bathrobes, 400 gsm |
|---|---|---|---|
| Yarn or greige allocated, warp on the beam | Day 3-5 | Day 5-8 | Day 3-6 |
| Cloth woven | Day 10-15 | Day 14-20 | Day 11-16 |
| Dyed, finished, relaxed | Day 14-19 | Day 18-25 | Day 15-20 |
| Cut, sewn, hemmed, labelled | Day 17-24 | Day 23-30 | Day 20-28 |
| Inspected, packed, palletised | Day 20-26 | Day 26-32 | Day 23-31 |
| Loaded and declared | Day 22-28 | Day 28-34 | Day 25-33 |
Read the last row as the promise and the rows above it as the levers. If a supplier's total is credible but the milestone dates are missing, you cannot tell at day 20 whether you are on schedule, and you have no grounds to act until the sailing is already lost.
Why towels and bed linen do not run at the same speed
Two different bottlenecks sit behind those two columns, and confusing them is the most common planning error we see. Bed linen is bound by width and metres. A hotel king flat sheet needs a finished width around 280 cm, which means greige at 290-295 cm, and only a wide loom produces it. Loom time is set by picks per inch, not by the finished weight, so a 300 thread count sheet and a 200 thread count sheet take similar loom time on the same reed width. The price difference between them is yarn, not speed.
Towels are bound by piece count. Every towel is cut, hemmed on two sides, labelled, folded and bagged, and that handling is roughly the same whether the piece weighs 400 g or 650 g. A 5,000-piece towel order therefore carries 5,000 hemming cycles, while 5,000 pieces of bed linen carry the same number of sewing operations on far more value. This is why a light towel programme is not the fast option buyers assume it is, and why a six-SKU sheet order in three colours can run longer than a heavier one-colour order of the same total volume.
Colour is a queue of its own. A dyed-to-match programme carries its own minimum run and its own dye booking, so the shade you add at day 10 rarely lands before day 25. White bedding moves fastest not because it is simpler, but because it skips a booking.

FOB means the supplier's clock stops at the container, which is also where most buyers stop planning. Port-to-port transit from Shanghai or Ningbo in 2026 runs roughly 5-12 days to Southeast Asia, 14-18 days to the US West Coast, 28-35 days to the US East Coast via Panama, 32-42 days to Northern Europe on the Cape route, and 18-25 days to the Gulf. Door-to-door adds a further 10-18 days for discharge, clearance and drayage, which is what turns a six-week plan into a ten-week one.
| Destination | Sea transit | Plan order-to-dock |
|---|---|---|
| Singapore, Malaysia, Vietnam | 5-12 days | 5-8 weeks |
| Gulf ports, Jebel Ali and Dammam | 18-25 days | 7-10 weeks |
| US West Coast, Los Angeles and Long Beach | 14-18 days | 6-9 weeks |
| US East Coast via Panama | 28-35 days | 9-13 weeks |
| Northern Europe, Rotterdam and Hamburg | 32-42 days | 10-14 weeks |
| West Africa, South America | 35-50 days | 11-16 weeks |
Two operational details move these numbers more than freight rates do. Carriers rotate weekly services, so a missed cut-off costs seven days, not one. And the documentation cut-off falls before the sailing date: if the certificate of origin description does not match the invoice, the goods stay on the quay while the vessel leaves.
The three additions that each cost a week
- A colour added after the purchase order. Dyed-to-match towels carry their own minimum run and their own dye booking, so a shade inserted on day 10 rarely ships before day 25.
- Peak season, August to November. Add 7-10 days to every production figure above, and expect inspection slots rather than looms to become the constraint.
- The pre-holiday window. Chinese New Year 2027 falls on Saturday 6 February. The order book saturates three to four weeks before the closure, mills close for two to four weeks once early departures and late returns are counted, and lines need one to three weeks to return to full headcount. Orders placed straight after reopening commonly run 20-30% longer than the figures in this article.
What to write into the PO so the date holds
Ask for six dates instead of one: yarn or greige allocation, weaving completion, dye lot approval, inspection booking, carton count and CBM, and the carrier cut-off with the ETD. A quote that gives only a total has hidden which leg the supplier controls and which leg they are guessing at.
Three clauses do most of the work. State the required-on-dock date and let the supplier quote backwards from it, so the range becomes a schedule. Book inspection at 80% production rather than at packing, so a failed AQL result is a rework week instead of a lost sailing. And if the date is immovable, split the order into a first shipment of the fastest-moving SKUs with a second behind it, which this structure allows because there is no container minimum.
That flexibility only works if you know which factory holds your order. In our manufacturer alliance of FOB export factories, every member owns and operates its own production facility, holds its own export licence and can invoice FOB in its own name, accepts buyer audits and on-site visits, and works to the alliance's written specification and inspection standard. The member factory that makes your order is named on the contract and ships under its own licence - so when you ask for a milestone date, you are asking the party that has to meet it.
The next step is one email. Send your specification with a required-on-dock date, and ask for the six milestone dates in return. Compare those dates across suppliers rather than the headline lead time, because the supplier who can name day 14 and day 26 is the one still on schedule at day 30.
